Roof coating vs. replacement comes down to one question: is the roof underneath still sound? Commercial roof restoration with a coating renews the surface of a roof you already own. The existing membrane stays in place, leaks are repaired, seams and penetrations are reinforced, and a new seamless waterproof layer goes over the top. Replacement tears all of that off and starts again.
GAF puts it plainly: replacement is necessary for compromised roofs, while coatings can significantly extend a sound roof's life at a fraction of the cost. In Houston, that fraction is typically about a third: coatings start at $2.50 per square foot, replacements at $8.
What Decides It
| What the survey finds | Usual answer |
|---|---|
| Weathered surface, dry insulation, leaks only at seams, flashings or penetrations | Coat. Repair the leak points and restore the surface. |
| Mostly dry, with some wet areas | Repair, then coat. Wet membrane and insulation are cut out and replaced with like material first. |
| Wet insulation across large parts of the roof | Replace. A coating would seal the water in. |
| Deck damage, structural problems, or a membrane failing across the field | Replace. There's nothing sound to restore. |
| Coating fails the adhesion test on the existing surface | Change the system or replace. A coating has to bond to work. |
That's why every coating job starts with a moisture survey, and why GAF requires adhesion testing before it issues a warranty. GAF's restoration steps require both: the roof has to be "clean, dry, and tight," wet areas found and replaced, and adhesion confirmed before the coating system goes on.
The expensive mistake: coating over a wet roof. The water stays in the insulation, the roof keeps deteriorating from underneath, and coating warranties commonly exclude leaks caused by deterioration of the roof below the coating. If the survey says replace, we'll tell you.
Roof Coating vs. Replacement, Side by Side
| Coating / restoration | Full replacement | |
|---|---|---|
| Typical Houston cost | $2.50–$4.50 per sq ft | $8–$16 per sq ft |
| Tear-off and disposal | None | The whole existing roof |
| Open roof over the building | No | Yes, section by section |
| Manufacturer warranty | GAF NDL, 10–20 years by coating thickness | Depends on the new roof system |
| Next step at the end of its life | Often another coating | Another replacement |
| Typical tax treatment | Often maintenance (RCMA; ask your accountant) | Ask your accountant |

How Long a Restoration Buys You
The Roof Coatings Manufacturers Association says that, based on long-term histories, a properly applied roof coating typically extends roof life by up to 10 years or more, with performance depending on the coating type, conditions and film thickness. GAF's coating warranties run 10 to 20 years, set by how thick the coating goes on, and GAF notes that many of its coating systems can be renewed with another coat as they wear.
So a restoration isn't a one-time delay. Maintained and recoated on schedule, a coated roof can keep going instead of heading for a tear-off. The RCMA recommends inspecting a coated roof twice a year and after major storms.
When Replacement Is the Better Investment
- The moisture survey finds wet insulation across large parts of the roof
- The deck is rusted, rotted or damaged
- The membrane is loose, split or failing across the field, not just at the seams
- You are planning major rooftop changes that would cut up a new coating anyway
We are a coating contractor, but we're not going to sell a coating to a roof that can't hold one. A failed coating job is worse for you than an honest "replace it."
Restoration by Roof Type
- Metal roof restoration: rust treated, fasteners and seams sealed, then coated
- TPO and PVC restoration: aged single-ply membranes, seams reinforced
- Modified bitumen and built-up restoration: primed against asphalt bleed-through
- Spray foam roofing: insulation plus a new roof surface, or a recoat for an existing foam roof

Coating vs. Replacement FAQ
It depends on the condition under the surface. If the insulation is dry and the leaks are at seams, flashings and penetrations, coating is usually the better value at about $2.50 to $4.50 per square foot against $8 to $16 to replace. If the insulation is wet across large areas or the deck is damaged, replacement is the right call.
Commercial roof restoration renews a roof that is still sound instead of tearing it off. Wet areas are replaced, leaks repaired, seams and penetrations reinforced, and a liquid-applied coating system is applied over the whole roof to create a new seamless waterproof surface.
A roof survey with a moisture scan and adhesion testing. The scan shows whether water is trapped in the roof, and the adhesion test shows whether the coating will bond to the existing surface. GAF requires the roof to be clean, dry and tight, with wet areas replaced, before its coating systems go on.
The Roof Coatings Manufacturers Association says a properly applied coating typically extends roof life by up to 10 years or more, depending on the coating type, conditions and film thickness. GAF's coating warranties run 10 to 20 years by coating thickness, and many coating systems can be recoated as they wear.
Yes, once the leaks are found and repaired and any wet material is replaced. The Roof Coatings Manufacturers Association is clear that a coating should not be expected to find and seal leaks on its own; the repairs come first, then the coating.
